Ecosystem Platforms

The commercial infrastructure of ecosystems

Ecosystems do not scale on relationships alone. They scale through platforms that enable transactions, participation, and value exchange. ICANEO focuses on ecommerce and commercial platforms that sit at the centre of ecosystems. These platforms connect buyers, sellers, service providers, and partners into a single operating environment, turning ecosystem activity into measurable revenue and repeatable growth. Our work goes beyond technology build. We design platforms as commercial systems, defining what is sold, who participates, how value flows, and how the platform scales without losing control.

Aviation Services Group Transformation Programme

Repositioning aviation services around a digital, client-led platform

Context

While at a global aviation services group, the mandate was to modernise a traditionally relationship-led, broker-centric business model to meet the expectations of high-frequency private aviation clients.

Client demand was shifting toward immediacy, transparency, and service orchestration similar to consumer mobility platforms, while internal systems remained fragmented across sales, operations, and client management.

Private aviation services

What was done

A transformation programme was designed to place a new enterprise CRM at the centre of the operating model, establishing a single source of truth across clients, aircraft, trips, preferences, and commercial relationships.

On top of this, a client-facing digital app was architected for frequent private jet users, designed around an on-demand, Uber-style experience. The app concept enabled clients to search, book, and manage flights in near real time, while seamlessly accessing additional services including ground transport, catering, security, and destination support.

The platform design ensured client activity, preferences, and spend flowed directly back into the CRM, enabling personalisation, workflow automation, and commercial insight. A modular service layer allowed capabilities to be delivered through owned operations, specialist partners, or white-label providers, all governed through a single digital framework.

Technology approach

The architecture was designed to be API-led and cloud-native, integrating the CRM with booking, operations, pricing, and partner systems through a lightweight integration layer.

The client app was conceived as a secure mobile-first interface, with real-time availability, notifications, and service orchestration built on event-driven workflows. Data and analytics were designed to support client insight, demand forecasting, and future personalisation, without creating operational dependency on bespoke technology.

Why it matters

The programme established a blueprint for shifting from a transaction-led charter model to a client-led aviation platform, improving loyalty, increasing share of wallet, and creating the foundation for scalable, recurring service revenue.

It positioned the business to compete not just on access to aircraft, but on experience, data, and service integration.

UAE Freezone Client Digital App

From licensing to a platform-led client model

Context

While at IFZA, ICANEO's founder was asked to rethink how a UAE freezone could create deeper, more durable value from its client base beyond the point of licence issuance.

Clients consistently required services outside the regulatory core, yet these needs were met through fragmented, manual, or third-party channels, limiting both client experience and commercial upside.

Client digital app experience

What was done

A CRM-anchored digital app was architected to connect core freezone services with a curated set of value-added offerings across the client lifecycle.

The model was designed to integrate directly with the primary CRM, using client data, licence type, and maturity to surface relevant services through a single interface. A modular service layer enabled a mix of proprietary, white-label, and partner services, governed through clear commercial logic and operational controls.

Automation and data flow were designed to reduce manual effort, improve visibility of client demand, and support future monetisation without expanding the core operating footprint.

Why it matters

The work established a clear blueprint for shifting from a transactional licensing model to a scalable, platform-led ecosystem, creating the foundation for recurring income, stronger client engagement, and improved strategic control.
